Why Every Packaging CPQ Result Is Software That Has Never Priced a Box

Somebody has put configure-price-quote software on your shortlist. Here is what that category was actually built to do, and where it stops being able to price your work.

Type "packaging CPQ" into Google and you will not find a packaging company. We checked on 29 July, on 16 August and again on 20 August 2026, and the shape held every time: glossary entries defining what configure-price-quote means, buyer guides to general configure-price-quote software, an analyst review directory, a web-to-print listicle, and an enterprise software vendor explaining the category to manufacturers. Nobody who has ever priced a box has claimed the phrase.

That absence is the useful part, and it is why this piece closes into packaging quoting software rather than arguing the category name. It is not a marketing oversight, and it does not mean the category is undiscovered. The software behind the acronym was built to answer a different question than the one a packaging quote asks, so the vendors who could answer yours do not describe themselves that way.

Who Is Actually Searching This

A results page made largely of definitions tells you something about who is typing the words. People do not look up the meaning of a category they already work in. They look it up when the phrase has been handed to them, in a meeting, by somebody who came from another industry, and they are trying to work out what they have just been asked to evaluate.

That is the reader of this post, and the supply of them is growing. Ownership in this trade is changing hands quickly, and cheaply.

A plant changing hands arrives with a new owner's software vocabulary attached. The estimator who has costed boxes for fifteen years is then asked to assess a category nobody has ever explained to them.

What a CPQ Engine Actually Does

Configure, price, quote. The system holds a catalogue of options and a set of rules about which options can legally sit together, then prices whatever valid combination the salesperson assembles and prints a document.

The engineering effort goes into the first letter. Preventing an impossible configuration, routing a discount for approval, keeping a thousand-line option tree consistent across regions. For a company selling industrial equipment, or telecoms bundles, or software seats, that is genuinely hard and the good products are genuinely good at it.

Notice the assumption underneath, because it is the whole argument: the price is a consequence of the choices. Pick the options, and the number falls out of what was picked.

A Box Price Is Not a Combination

Your price is not a consequence of choices, and you already know why. What matters here is what that means for a piece of software.

An option tree stores values that a salesperson selects. Sheet yield is not a value, it is a calculation over a drawing against a sheet. Waste is not a field, it is a chain that runs backwards through the operations. Tooling is not a line item, it is a cost divided by a quantity nobody has agreed to yet. A configurator has no slot for any of these, not because it is crude, but because none of them is a choice.

Where the Mismatch Shows Up

Rarely in the demo. The demo is a configured product and a generated PDF, and both look correct.

It shows up in the first month of real quoting, as a sequence of small requests that each sound reasonable in isolation. Can it hold a cost table keyed on grade and sheet size. Can waste depend on the operation rather than being one figure. Can tooling be amortised here and suppressed there. Can the quote show the customer why the price changed. Individually, four change requests. Collectively, you are paying to rebuild a pricing engine inside a product that was not built to contain one, which is customisation debt and it compounds.

This is also why "do we need an ERP" and "do we need a CPQ" so often turn out to be the same quote-desk complaint wearing two different labels.

We Went Looking for This Software First

We are not describing a mismatch we read about. We run a packaging business and needed exactly this, so we went shopping before we went building.

Two answers came back. The horizontal configure-price-quote products had no concept of a flute grade, so the trade knowledge would have had to be rebuilt inside them as our own private extension. The established print and packaging systems knew the trade, and quoted us a project measured in quarters with a consultant attached. Both were the wrong shape for a business that needed to quote next month, which is how we ended up writing the pricing engine ourselves, and why the packaging arithmetic sits in it as standard rather than as a change request.

That is the part of this argument we did not learn from a search results page.

The Horizontal Vendors Are Not Wrong

We are partisan about how software should be built, so it is worth being precise about what we are not claiming.

The large configure-price-quote products are strong at their own problem. If your business sold configurable machinery, with a deep option catalogue, regional price books and a discount approval chain, they would be the right answer and a packaging-native tool would be the wrong one. Nothing here is a quality judgement.

The mismatch is a category mistake, and it runs in both directions. A packaging quote is a manufacturing calculation that arrives dressed as a sales document, and the sales-document software reasonably takes the costume at face value.

Questions for the Shortlist

Whatever is on the list, these separate software that already knows this trade from software that will learn it at your expense.

Price a real job in front of me. Not the demo dataset. A dieline and a quantity from last week, with the finishing that never fits a form. What the vendor has to talk around is your answer.

Who changes the pricing logic after go-live, and how long does it take? If the answer involves a ticket and a release cycle, then every future difference between your business and the product is billable and slow. Pricing logic your own team edits is not a convenience, it is what stops the gap forming. Can the number be explained six months from now? A customer will ask why the price moved. If answering means rebuilding a spreadsheet, the quote was never really in the system. Every calculation should carry its own step-by-step trail.

What does the tool expect to happen after the order is won? Fixing the quote desk should not require replacing finance or scheduling. A vendor who assumes it does is scoping a much larger project than the one you have, and that is worth knowing before the second meeting rather than after the contract.

The Honest Summary

The empty search result is not a gap in the market waiting for a marketing budget. It is a signal that the category name and the work do not match. If somebody hands you a configure-price-quote shortlist, the question to ask is not which of these is best. It is whether any of them has a place to put sheet yield, and what it will cost you to find out after signing. If the honest answer turns out to be none of them, the thing you were looking for is a packaging quoting system, and it was never going to be filed under this name.
